Break down the category data and three patterns show up.

The headline number makes TikTok Shop look like a store. The brand-level numbers show something else

Pattern 1: Concentration depends on the product, not the category.

Makeup: top 10 shops hold 28% of category sales.
Skincare: 36%.
Haircare: 48%.

On paper, makeup looks like the most open category. In reality, the label doesn't decide who wins. The product does.

If a product works for almost everyone and shows a clear before/after, it wins faster. That's why skincare pulls ahead of makeup overall. It's also why Sacheu and Wonderskin are the makeup exceptions. Both sell peel-off lip products anyone can use, with a result you can see right away.

A visible result in the first three seconds of a video is the product strategy.

Pattern 2: Most of the winners aren't running their business on it.

Sacheu was built there. A founder, a peel-off product, a video that hit a million views in a day. TikTok wasn't a marketing channel. It was the company. Wholesale went from nothing to roughly half of sales in under two years, once Ulta and Target saw the proof.

Wonderskin never centered it. DTC leads, then Amazon, then TikTok Shop, then retail. TikTok is the accelerator, not the foundation.

Tarte already had the shelf space, at Sephora, Ulta and Macy's. Its 22,000+ creator network exists to move units faster through distribution it already owns.

e.l.f. built cultural relevance on TikTok years before TikTok Shop existed. Retail is roughly three-quarters of the company's sales today. TikTok revenue barely registers on the P&L. The payoff was never the transaction.

MAC is running the model backward. For its April UK launch, it put live broadcast studios inside its own stores, let every UK employee opt in as a paid affiliate, and rolled it out across 230+ locations. The result: the highest day-one sales of any beauty brand debut in the platform's history, in that category.

What this means for your brand.

Challengers use TikTok to grow. Incumbents use it for maintenance. Neither treats it as the whole growth model.

The demand TikTok creates has to land somewhere. For most beauty brands, that somewhere is Amazon. Shoppers see the video, then search for the product where they already trust the checkout. If your Amazon listing isn't built to close that shopper, TikTok is paying for someone else's sale.

So the real question isn't how much you sell on TikTok Shop. It's what job TikTok is doing in your channel mix, and whether the rest of your channels are ready to catch what it creates.
